Search "ai automation consulting" today and the first result is a Reddit thread about how to become one. The third is Indeed, with 12,014 job listings. You came to hire someone and Google handed you a career page.
That is not an accident. Far more people want to sell AI automation consulting right now than want to buy it, and the content follows the crowd. Meanwhile the average cost-per-click on this term is $34.56, which tells you what a serious buyer is worth to the firms bidding on it.
So this page is written for the buyer. What the work is, what it costs, and how to tell whether the person across the table has done it before.
What AI automation consulting actually is
Strip out the language and it is four things: someone maps how your business really runs, finds the work that is eating hours without producing value, decides what should be automated and what genuinely should not, and writes down a sequence for building it.

Those spreads are wide because they are measuring different things. The bottom of each band is usually a scoped diagnostic on one workflow. The top is a multi-team programme with change management attached. If a quote lands in the middle with no explanation of which one you are getting, that is the question to ask.
Our own view: if the first engagement costs more than the annual value of the workflow it is meant to fix, the scope is wrong. Start with one process, price the diagnostic against what that process costs you now, and expand only after something is running.
The four things a real engagement produces
A process map that a non-technical person can read. Not a systems diagram. A picture of who does what, in what order, and where the time goes. If you cannot recognise your own company in it, the mapping was superficial.
A shortlist with payback attached. Every candidate workflow needs an estimate of hours returned and a build cost against it. Three to five candidates is right. Fifteen means nobody made a decision.
An honest do-not-automate list. The processes that are too irregular, too high-stakes, or too cheap to be worth touching. A consultant who tells you nothing should be left alone has stopped consulting and started selling.
A first slice that is small enough to ship. Two to six weeks to something running in production against your live systems, not a pilot in a sandbox. That is the deadline we hold ourselves to, and it is the single best test of whether the diagnosis was real.
Six questions that separate a consultant from a reseller
Ask these in the first call:
1. What did the last client decide *not* to automate, and why? 2. Which of my systems will you connect to directly, and which need an export? 3. Who builds it, and are they on this call? 4. What does it look like when the automation gets something wrong? 5. What is the smallest thing you could put into production for me in a month? 6. What happens to this system when the underlying model changes?
Question four matters more than the rest combined. Every automated workflow eventually handles something it should not have. If your consultant has not thought about guardrails, logging, and the moment a human takes over, they have not shipped one of these into a live business.
When you do not need consulting at all
Sometimes you already know what is broken. You have three people rekeying data between the CRM and the billing system, everyone can name it, and no diagnosis is going to reveal anything new. In that case consulting is a tax on work you have already done. Skip to the build.
