What AI consulting actually covers
Strip the language off the vendor pages and there are three distinct things being sold under one name.
The first is advisory. Someone assesses where you are, interviews your teams, ranks candidate use cases by return, and hands you a roadmap. You get a document. You still have to build everything in it.
The second is data and platform work. Pipelines, warehouses, access control, evaluation harnesses. Unglamorous and usually the real reason a previous AI project failed. Most AI projects that die do not die because the model was wrong. They die because the data feeding it was never clean, never fresh, or never permitted.
The third is implementation. Someone writes the code, connects it to your systems, tests it against your real cases, and runs it in production. This is the part that changes a number in your business.
Almost every firm on the first page of Google sells the first, subcontracts the second, and quotes separately for the third. If you buy an engagement without asking which of the three you are getting, you will find out in month two.

Independent consultants run roughly $150 to $350 an hour. Boutique AI firms run roughly $250 to $500. Mid-market IT firms and the global consultancies run $300 to well past $1,000.
Two things about those numbers. First, an hourly rate tells you almost nothing on its own, because a $200/hr consultant who needs three months to understand your business is more expensive than a $450/hr team that ships in five weeks. Compare total cost to a working outcome, not rate cards.
Second, the top of that range is buying you brand cover, not better engineering. Large consultancies staff engagements with whoever is on the bench. Ask who specifically will be on your project, how many similar systems they have personally shipped, and whether those names are contractually committed. The answer to that question predicts your result better than the logo does.
How to tell whether you need advice or a build
Try this. Write down, in one sentence, the process you want changed and the number you want moved. "Our support team answers 400 tickets a week and 60 percent are password resets and order status." "Our sales engineers spend nine hours a week writing proposals from the same twelve templates."
If you can write that sentence, you do not need a strategy engagement. You need someone to build the thing. Skip straight to implementation and pay for working software.
If you cannot write that sentence, an advisory engagement might genuinely help, but keep it short and cheap. Two to four weeks, fixed price, and the deliverable is a shortlist of three use cases with estimated cost and expected saving for each. Anything longer is a firm billing you to learn your business.
What to ask before you sign
Ask for a working system they built, not a case study PDF. A screen share of something in production tells you more than any reference.
Ask what happens when the model is wrong. A serious team has already thought about refusals, escalation to a human, and logging every decision. A team that answers "we use the best model" has not shipped anything that matters.
Ask who owns the code and the prompts. If the answer is anything other than you, walk. This is the most common trap in AI engagements right now, and people sign it without reading.
Ask how it gets evaluated. Not "did the demo work" but a real test set built from your messy historical cases, with a pass rate you both agreed on before work started.
Ask what the running cost is at your volume. Model calls, hosting, monitoring, and the human time to review edge cases. Plenty of AI projects work perfectly and get switched off because nobody costed the second year.
